High-value cutting tools—such as carbide end mills, drills, reamers, and form tools—are characterized by high unit prices, a wide variety of types, and frequent use. Under the traditional manual ledger management system, frequent tool check-ins and check-outs during shift changes lead to issues such as tool loss, incorrect tool selection, idle stockpiles, excessive wear and tear, and difficulties in inventory counting, resulting in persistently high tool procurement costs. At the same time, the verification process during shift changes consumes a significant amount of auxiliary production time and can even lead to CNC machine downtime due to missing tools.Intelligent tool cabinetLeveraging RFID identification, access control, automatic recording, and inventory alert functions, and integrating with MES/ERP systems, this solution enables self-service borrowing and return of high-value cutting tools, automated ledger management, and lifecycle traceability, making it suitable for 24-hour, three-shift, uninterrupted production environments in machine shops. This article examines three implementation case studies from machining companies operating on a three-shift production model. It compares quantitative metrics—such as tool issuance efficiency, tool wastage rate, loss rate, inventory counting hours, and machine downtime—before and after the implementation, and analyzesIntelligent tool cabinetThis paper examines the management logic and cost-reduction mechanisms in multi-shift production scenarios, outlines key implementation points and applicable boundaries, and provides practical guidance for the digital management of high-value cutting tools in workshops engaged in continuous multi-shift production and processing.

Intelligent tool cabinet

I. Introduction

In manufacturing sectors such as precision components, molds, and automotive parts, CNC machining shops commonly useThree shifts, 24-hour continuous production...to maximize machine tool utilization. As core consumable assets, high-value cutting tools—such as carbide tools and custom-shaped tools—range in price from several hundred to several thousand yuan, with some custom specialty tools costing as much as ten thousand yuan. The variety of cutting tools is vast, including end mills, drill bits, taps, reamers, inserts, and toolholder assemblies; a single workshop can have hundreds or even thousands of SKUs.

The traditional tool management model relies on tool administrators manually recording check-outs and returns in paper ledgers or Excel spreadsheets. Three-shift rotations result in frequent handoffs: tools are checked out during the day shift, returned during the night shift, and re-checked out during the afternoon shift. With such frequent staff turnover, administrators cannot be on duty 24 hours a day. This gives rise to a series of management challenges:

Bulk pickups during shift changeovers, manual registration, and long lines, combined with CNC operators waiting for cutting tools, result in machine downtime;

Manual record-keeping is prone to omissions and errors, making it difficult to track the whereabouts of cutting tools; when tools go missing, it is impossible to identify the person responsible;

Old and new cutting tools are used interchangeably; there are no mandatory controls on tool issuance, so operators freely take brand-new tools while old, sharpenable tools remain idle, resulting in persistently high tool consumption costs;

Inventory counts require halting production for a comprehensive tally, which is time-consuming and labor-intensive, and discrepancies are difficult to trace;

The lack of monitoring of tool usage counts and the use of tools beyond their service life can easily lead to quality incidents such as workpiece scrap and tool collisions with the machine tool;

There is a gap in information handover between shifts. Night shift staff cannot access the tool inventory information held by day shift administrators in real time, which can lead to duplicate orders and result in a buildup of tool inventory.

Some companies have attempted to increase the number of tool administrators on staff, but three-shift production requires multiple administrators, leading to higher labor costs—and this does not fundamentally solve the problems of outdated manual inventory records and difficulties in traceability. Large-scale automation solutions, such as AGV-based automated tool storage systems, involve high investment costs and require significant floor space, which poses challenges for many small and medium-sized machining shops with limited space and budgets.

Intelligent tool cabinetThis is a lightweight digital management solution for manufacturing workshops. The cabinet integrates an RFID identification module, an electronic lock, and a touchscreen terminal, and interfaces with the workshop’s MES and ERP systems. Operators can use their employee ID cards or facial recognition to independently check out and return cutting tools, while the system automatically records the user, time, tool ID, and tool life. Available 24/7, it is perfectly suited for workshop environments with continuous three-shift production, enabling unattended borrowing and return of high-value cutting tools, as well as lifecycle tracking and inventory alerts.

However, in practice, some companies have launchedIntelligent tool cabinetThe reason why cost-reduction efforts fell short of expectations lies in the fact that the project focused solely on hardware procurement without restructuring processes to account for shift handoffs in three-shift production, tool regrinding and circulation, and tool life management. This article conducts a quantitative analysis based on case studies of three machining companies operating on a continuous three-shift production schedule.Intelligent tool cabinetCost Reduction and Efficiency Improvements in the Management of High-Value Cutting Tools: A Summary of Implementation Methodologies for Multi-Shift Workshops.

II. Operating Principles of Intelligent Tool Cabinets and Their Core Capabilities for Supporting Three-Shift Production

(1) Basic Operating Principles of Intelligent Tool Cabinets

Intelligent tool cabinetBuilt-in RFID reader/writer module, independently controlled compartments, industrial touchscreen, and communication module. Each high-value cutting tool is paired with a unique RFID tag and entered into the tool database, which includes information such as the tool model, purchase price, tool life, compatible machine tools, number of regrinds, and inventory quantity. The data is synchronized with the backend tool management system and can be integrated with MES and ERP systems.

Shop floor operators log into the system using a card or facial recognition, select the cutting tools they need to check out, and the system verifies their permissions, inventory levels, and tool life status; the corresponding compartment automatically unlocks. After retrieving the cutting tools and closing the cabinet door, the system automatically completes the checkout record. When returning a tool after use, place it in the corresponding compartment and close the cabinet door. The RFID system automatically identifies the returned tool, generates a return log, records the duration of use, and synchronously updates the tool’s remaining service life.

All borrowing and return records are permanently stored and can be retrieved for historical review; when inventory falls below the safety threshold, the system automatically sends a restocking reminder; when cutting tools reach their preset service life, the system prevents further issuance and mandates that they be sent for repair or scrapped.

(2) Key Advantages for Three-Shift Continuous Production Scenarios

24-hour self-service check-out and return, eliminating bottlenecks during shift changes There is no need for a tool manager to be on site; operators on the day, afternoon, and night shifts can borrow and return tools on their own at any time. This eliminates the need for a manager during the night shift and resolves the issue of queues during shift changes, thereby reducing machine downtime caused by waiting for tools.

Assign responsibility to specific individuals; ensure full-process traceability Each borrowing and return transaction is linked to the operator’s ID number. During shift rotations, the flow of cutting tools is fully traceable, resolving the challenges of lost tools and unclear accountability during shift handoffs that occur under the traditional model.

Tool Life Management to Curb Excessive Issuance The system tracks the number of times each cutting tool has been used, restricts the issuance of tools that have exceeded their service life, and prioritizes the recommendation of tools that can be reground and reused, thereby reducing unnecessary consumption of new tools and lowering tool procurement costs.

Automated Ledger, Real-Time Data Sharing Across Shifts Day, afternoon, and night shift staff can view the same set of real-time inventory data, eliminating information gaps across shifts caused by Excel ledgers and preventing duplicate purchases and excess inventory.

Compact design, takes up minimal floor space in the workshop Smart tool cabinets can be placed directly in the CNC workshop, close to the machining centers, reducing the time operators spend walking back and forth to the tool storage room; they require no major structural modifications and have a short implementation cycle.

Integrate with MES to link production and tooling data MES work orders are linked to cutting tools; when a production work order is issued, the system automatically recommends the required cutting tools, which the operator then retrieves according to the work order. This enables traceability between work orders, workpieces, and cutting tools, facilitating the analysis of quality issues.

III. Case Study of the Smart Tool Cabinet Implementation in the Three-Shift Machining Workshop and Its Impact on Cost Reduction and Efficiency Improvement

Case Study 1: CNC Machining Company for Automotive Parts—Management Improvement for High-Value Carbide Cutting Tools in a Three-Shift Workshop

Project Background

This company manufactures precision automotive chassis components. Its workshop houses 18 CNC machine tools and operates on a 24-hour, three-shift continuous production schedule. The workshop stocks approximately 420 SKUs of high-value cutting tools, primarily carbide form milling cutters, drill bits, and toolholder assemblies, with annual tool procurement costs averaging approximately 1.9 million yuan. Prior to the overhaul, the company had two cutting tool administrators on staff, who were only on duty during the day shift; there were no dedicated administrators for the afternoon or night shifts. Previous Challenges:

Operators on the afternoon and night shifts rely solely on the day shift supervisor to prepare cutting tools in advance; during shift changes, operators line up to request tools, resulting in a total of approximately 42 hours of machine downtime per month due to missing cutting tools;

Manual ledger entries are frequently omitted, and items are transferred across shifts; each year, the loss or unaccounted-for status of cutting tools results in direct losses of approximately 110,000 yuan;

Operators tend to use brand-new cutting tools right away, while old tools that could be resharpened remain unused, resulting in a relatively high actual tool wear rate;

The monthly tool inventory requires day-shift supervisors to halt production and work overtime; the inventory takes two days to complete, making it difficult to reconcile tools across shifts, and the effort required to trace discrepancies is enormous.

Smart Tool Cabinet Retrofit Plan

Deploying Multiple PortsIntelligent tool cabinet, located in the center of the CNC shop floor and integrated with the shop floor MES system. All high-value cutting tools are tagged with RFID tags to establish a full lifecycle record for each tool, including single-use lifespan and maximum number of regrinds. Operators log in using their employee ID cards to perform self-service borrowing and return; the system is configured with issuance policies that prioritize recommending reusable, reground tools; when a tool reaches its service life threshold, the system locks it to prevent further issuance. Day-shift administrators are responsible only for receiving tools into inventory, collecting tools for regrinding, and restocking inventory; they no longer handle daily borrowing and return registrations. All operations during the afternoon and night shifts are fully self-service. The project was rolled out in phases without interrupting three-shift production, with a total implementation cycle of 26 days.

Comparison of Metrics Before and After the Renovation

Before the upgrade: Annual tool procurement costs averaged 1.9 million yuan; total monthly machine downtime was 42 hours; annual losses due to missing tools amounted to approximately 110,000 yuan; monthly inventory checks required 2 people × 2 days; and manual record-keeping made it impossible to automatically monitor tool life. Intelligent tool cabinetAfter launch:

The cost of purchasing cutting tools decreased by 18%, resulting in annual savings of approximately 342,000 yuan in procurement expenses;

Monthly machine downtime caused by tooling issues was reduced to 6 hours, resulting in a significant improvement in equipment utilization;

The problem of lost cutting tools has been virtually eliminated, with annual losses from lost tools reduced to less than 0.4 ten thousand yuan;

Monthly inventory counts are automatically tallied by the system, reducing inventory-counting hours by 90% and requiring only a small number of on-site spot checks;

The administrator's focus has shifted from recording check-outs and returns to managing tool inventory, sharpening, and analyzing anomalies, thereby reducing repetitive bookkeeping tasks.

Project Summary: Intelligent tool cabinetThis solution addresses the challenge of unmanned nighttime operations in three-shift workshops by enforcing the reuse of repairable and resharpenable cutting tools through lifespan management, thereby reducing the consumption of new tools; assigning individual responsibility for borrowing and returning tools significantly reduces tool loss. Administrators are no longer required to be on duty 24 hours a day; they are responsible only for restocking and tool regrinding, which reduces labor costs while also minimizing production losses caused by machine downtime.

Case Study 2: A Small-to-Medium-Sized Mold Manufacturing Plant—Tool Management Reform in a Three-Shift CNC Mold Workshop

Project Background

A mold manufacturing plant with 8 CNC machines operating in three shifts, specializing in the machining of plastic mold cavities. The facility produces a large volume of custom, high-value forming tools, with approximately 260 tool SKUs. These custom forming tools are high-priced and highly specialized; a single forming end mill can cost several thousand yuan. Prior to the renovation, there was only one tool manager (day shift), and tool issuance during the night shift relied on entries in a handover logbook. Previous Challenges:

Mold machining tasks are highly variable, and when machining plans need to be changed on short notice during the night shift, it is not possible to quickly obtain the necessary cutting tools, resulting in downtime;

Since the number of custom-made specialized tools is small and they are shared across work teams, there are frequent delays in returning them, misplacement, and time spent searching for them;

Manual ledgers cannot track the number of times cutting tools have been resharpened; some tools experience a decline in performance after multiple resharpenings, resulting in scrap parts;

Handwritten shift handover logs make it easy for information to be lost and make it difficult to conduct tool inventories.

Smart Tool Cabinet Retrofit Plan

Select a separate compartmentIntelligent tool cabinet, integrated with the simplified version of the MES. Customized tool storage bins are assigned to specific tools, and each tool is tagged with an RFID label to track the number of times it has been sharpened and the corresponding machining work orders. Operators use their access cards to check tools out and return them independently; the system prevents tools from being checked out if they have exceeded the maximum number of sharpening cycles. Night-shift operators can check inventory and retrieve tools at any time; check-out and return records are automatically saved, facilitating traceability across shifts.

Comparison of Metrics Before and After the Renovation

Before the overhaul: 2–3 tool-related workpiece scraps per month; an average wait time of 25 minutes for ad-hoc material pickups during the night shift; quarterly inventory counts required administrators to work 1.5 days of overtime; and tools borrowed across work teams were frequently returned late. LaunchIntelligent tool cabinetResults: A reduction of 851 TP3T in workpiece scrap caused by tools being used beyond their service life; night shift material pickup wait times reduced to less than 1 minute; quarterly inventory counting hours reduced by 881 TP3T; the system issues alerts for overdue tool returns, and the entire process of tool transfer between work teams is fully traceable.

Project Summary: Custom-made cutting tools in the tooling shop are high-value and highly specialized, making it easy for confusion to arise in their handling under a three-shift operation.Intelligent tool cabinetEnable real-time visualization of tool status, control the frequency of regrinding, reduce the number of molds scrapped due to tool wear, and minimize losses from rework on high-value molds.

Case Study 3: Construction Equipment Parts Manufacturing Plant—Centralized Tool Management in a Large CNC Workshop Operating Three Shifts

Project Background

A construction machinery parts manufacturing plant with 26 CNC machines operating in three shifts. The workshop primarily produces high-value cutting inserts, large-diameter drill bits, and extended-length milling cutters, with approximately 550 SKUs. The workshop’s original tool storage room was located far from the machine tools, causing operators to spend significant time traveling back and forth. With staff from all three shifts making frequent trips to retrieve tools, a substantial amount of productive time was wasted. Tool inventory was managed using Excel; updates were made during the day shift, but the evening and night shifts could not view the inventory in real time, often leading to duplicate purchase requests. Previous Challenges:

The tool storage room is located far from the machine tools, and operators must travel back and forth to retrieve tools, with each round trip taking 8 to 12 minutes; over the course of three shifts each day, the cumulative amount of wasted travel time is enormous;

The Excel ledger is not synchronized across shifts, leading to duplicate purchases and high levels of idle inventory for cutting tools;

There are no access controls in place for tool issuance, so anyone can take high-value cutting tools, posing a high risk of loss.

Smart Tool Cabinet Retrofit Plan

Deployed near the machining areaIntelligent tool cabinet...by moving the high-frequency issuance of high-value cutting tools to the shop floor. The system integrates with the ERP, enabling real-time synchronization of inventory data and setting up automatic restocking alerts based on safety stock levels. Permissions are assigned by workstation, ensuring that each operator can only issue tools within their authorized scope. Operators across three shifts can self-serve by borrowing and returning tools nearby, reducing the need to travel back and forth to the tool warehouse. Low-frequency, low-value standard cutting blades continue to be managed through traditional warehouse practices.

Comparison of Metrics Before and After the Renovation

Before the overhaul: It took operators 8 to 12 minutes to retrieve and return a single cutting tool; there was idle inventory of cutting tools, resulting in high capital tied up; and there were no access controls for high-value cutting tools. LaunchIntelligent tool cabinetResults: The time it takes for operators to retrieve cutting tools has been reduced to less than 1 minute; inventory is shared in real time across shifts, resulting in a 32% reduction in idle cutting tool inventory; tiered access controls for high-value cutting tools have eliminated unauthorized issuance, significantly reducing the risk of tool loss.

Project Summary: 把Intelligent tool cabinetDeployed right next to the machine tool, this system eliminates the wasted time operators in three shifts spend retrieving cutting tools from a distance; real-time inventory tracking eliminates information gaps across shifts, reduces cutting tool inventory buildup, and frees up working capital.

IV. Analysis of the Cost-Saving and Efficiency-Enhancing Mechanism of Smart Tool Cabinets in a Three-Shift Production Workshop

Based on these three cases,Intelligent tool cabinetIts value extends beyond “self-service borrowing and return”; it generates comprehensive benefits across five dimensions: labor costs, cutting tool procurement costs, machine tool utilization rates, quality losses, and inventory capital.

Reduce labor costs associated with tool management If the three-shift model relies on manual management, it requires at least 2 to 3 administrators working in rotating shifts; with the smart tool cabinet enabling self-service borrowing and return, administrators are only responsible for receiving inventory, restocking, and tool sharpening during the day shift, thereby reducing the number of administrative staff and lowering labor costs.

Optimize tool consumption and reduce tool procurement costs The system tracks tool life and the number of times tools have been reground, prioritizing the issuance of reusable tools to prevent the uncontrolled issuance of brand-new tools; it eliminates tool loss and reduces the need for additional purchases to replenish inventory. This is the project’s most critical direct benefit.

Improve CNC machine tool utilization and reduce production losses Eliminate delays in tool issuance caused by shift changes and the absence of an administrator during night shifts, reduce machine downtime, improve equipment output, and increase production capacity without adding new machines.

Reduce the Risk of Workpiece Scrap and Quality Issues The system restricts the issuance of cutting tools that have exceeded their service life or the maximum number of regrinds, thereby reducing workpiece scrap and tool collisions caused by tool wear, and lowering rework costs.

Reduce slow-moving inventory and free up working capital Share real-time inventory data across day, afternoon, and night shifts to prevent duplicate orders across shifts and reduce the working capital tied up in high-value cutting tools.

V. Boundary Analysis: Which Three-Shift Workshops Are Suitable for Deploying Smart Tool Cabinets?

Recommended Deployment Scenarios

The workshop operates 24-hour continuous CNC production in three shifts, with a large number of high-value cutting tools that have a high unit price;

Tools are frequently checked out and returned, and there is a shortage of full-time tool managers for the night and afternoon shifts;

Frequent incidents of lost cutting tools, unclear handoffs between shifts, uncontrolled tool life, and scrapped workpieces;

To reduce unnecessary trips by operators to and from the tool room, tools should be brought to the machining area in advance;

The workshop already has an MES/ERP system in place and needs to integrate tool data with production orders to enable quality traceability.

Situations Not Recommended

All of these are disposable blades sold at extremely low prices; the unit cost of the blades is very low, and the return on investment for the RFID tags and cabinet does not justify the expense;

There are very few cutting tools, they are rarely issued, and the number of items borrowed and returned each year is very small;

The knife is too large to fit into the cabinet compartments; it is best suited for a knife rack combined with an RFID inventory management solution.

Supplementary Solution Combinations: In scenarios where there is a simultaneous need for batch picking of cutting tools on the shop floor, you canIntelligent tool cabinet(Self-service borrowing and return of high-value cutting tools) combined with PTL light-guided picking racks (for bulk stocking of low-value cutting blades); both systems are integrated into the same MES, enabling tiered digital management of high- and low-value cutting tools.

VI. Key Points for Implementing the Smart Tool Cabinet Project in the Three-Shift Machining Shop

Based on experience with implementing these solutions, hardware serves merely as the foundation; process design, labeling techniques, and three-shift operational rules directly determine the project’s returns. During implementation, focus should be placed on the following areas.

Develop a tiered management strategy for cutting tools, distinguishing between high-value and low-value tools Do not store all cutting tools in the cabinet; prioritize managing high-value, re-sharpenable, and high-unit-price cutting tools using the smart tool cabinet system. Continue to store low-value, single-use cutting tools on standard shelves to control project costs and improve the return on investment.

Selecting RFID Tags for Cutting Tools: Designed for Workshop Environments with Oil and Coolant The CNC workshop environment is humid and contains cutting oil and metal shavings, making ordinary paper tags highly susceptible to damage. It is essential to use oil-resistant, metal-tolerant RFID tags to ensure long-term, stable identification in the workshop’s harsh environment.

Integrate with MES, link work orders to cutting tools, and refine the business rules for three-shift operations Complete interface development ahead of schedule; once production work orders are issued, the system will automatically recommend the required cutting tools; set up alerts for cross-shift tool returns and send reminders for overdue returns. Clarify the SOP for three-shift handoffs: the tool cabinet system will serve as the sole record-keeping system, eliminating the need for paper handoff logs.

Cabinet placement planning: Deploy cabinets as close as possible to the machine tool cluster Intelligent tool cabinets should be located primarily in the central CNC area to reduce the distance operators must travel to retrieve tools and minimize the time spent walking, rather than being集中 placed in a separate tool storage room.

Tiered permission settings tailored to operators in different roles Operators, machine setters, and tool administrators are assigned different permissions; regular operators can only issue tools but cannot modify tool records; administrators have permissions to record tool receipts, scrappage, and regrinding to prevent errors.

Pre-launch training; establishing operations and maintenance procedures and a mechanism for tagging, replacement, and exchange Operators on the day, afternoon, and night shifts must all complete basic operational training; establish a procedure for replacing damaged or lost labels; and conduct regular inspections of cabinets and card readers to ensure uninterrupted and stable operation across all three shifts.

VII. Conclusion

In a CNC machining shop operating three shifts around the clock, the biggest challenge with the traditional manual tool management model is thatInformation gaps caused by staff rotation across shifts, long lines for borrowing and returning items, and unclear responsibilities...resulting in multiple hidden losses, such as the loss of high-value cutting tools, excessive wear and tear, machine downtime, and scrapped workpieces.Intelligent tool cabinetAs a lightweight digital solution for the workshop, this system leverages RFID automatic identification, self-service borrowing and return, and lifecycle management to provide 24/7 uninterrupted service to operators on day, afternoon, and night shifts, transforming tool management from a system reliant on “manual ledgers and dedicated staff” to one of automated system control.

As can be seen from several real-world examples,Intelligent tool cabinetThe benefits extend beyond simply reducing the workload of tool managers; the core value lies in lowering tool procurement costs, reducing tool loss, improving CNC machine tool utilization rates, reducing workpiece scrap, and minimizing capital tied up in obsolete inventory. For machining, mold-making, and automotive parts companies operating on a three-shift schedule, the return on investment is generally achieved in a relatively short period.

Intelligent tool cabinetThis is not a one-size-fits-all solution; cutting tools must be managed in tiers. High-value, re-grindable tools should be stored in locked cabinets, while low-value consumables should be managed using other storage solutions. Companies can choose based on their workshop operations.Intelligent tool cabinetIt can be deployed independently or integrated with PTL light-guided picking racks to form a digital management solution for high- and low-value cutting tool combinations. It also integrates with MES/ERP systems to enable end-to-end traceability of work orders, machined parts, and cutting tools.

As lean manufacturing continues to take root in the manufacturing sector, in workshops operating on a three-shift continuous production schedule,Intelligent tool cabinetIt is becoming the mainstream solution for the digital management of high-value cutting tools, helping manufacturing companies achieve precise control over their cutting tool assets, continuously reduce costs and improve efficiency, and enhance overall production stability on the shop floor.

[7
85
post-3194","post","type-post","status-publish","format-standard","has-post-thumbnail","hentry","category-7","tag-cnc-
1792136311:1
3195
1
sidebar-widgets4

智能刀具柜；CNC 加工车间；三班生产；高值切削刀具；刀具借还管理；刀具生命周期；MES 对接；车间刀具数字化；降本增效
["GET
